Your 30-Day Team Rollout

Turn your personal AI setup into a team system. Package your proven skills into an internal plugin, define who does what, and plan a 30-day rollout with adoption tracking.

1Audit your skills, agents and routines and mark which are proven and team ready.
2Move company knowledge into the shared project CLAUDE.md and remove personal dependencies.
3Build an internal plugin with your proven skills, validate it and test it with --plugin-dir.
4Create a private marketplace and install the plugin on one other person's machine.
5Fill the RACI matrix with exactly one Accountable per skill or routine.
6Adapt the 30-day rollout plan and choose your pilot group.
7Write and send your kickoff message.
8Set up the adoption scorecard and schedule the first Friday check-in.

Deliverable

A working internal plugin in a private marketplace, a completed RACI matrix, a 30-day rollout plan with pilot group and dates, a kickoff message and an adoption scorecard ready for week one.

Done when

  • claude plugin validate passes on your plugin.
  • At least one teammate has installed the plugin and run a skill.
  • Every skill and routine has exactly one Accountable person.
  • The 30-day plan has names and dates for every wave.
  • The kickoff message has been sent and the first check-in is in the calendar.

Where does a Claude Code plugin's manifest live?

The manifest is .claude-plugin/plugin.json. Only the manifest goes in that folder; skills, agents and hooks sit at the plugin root.

Your plugin is called acme-ops and contains a skill named weekly-report. How does a teammate run it?

Plugin skills are prefixed with the plugin name, which avoids clashes with personal or project skills.

In a RACI matrix, how many people should be Accountable for a single routine?

Exactly one Accountable person per row. Shared accountability means nobody owns the outcome.

The scorecard shows a teammate with high confidence but almost no usage. What is the most likely cause?

Confident people who do not use the tools usually have work the skills do not cover. That is a fit problem to solve with a new or adjusted skill.

What is the best first move when a senior team member resists the rollout?

Resistance often hides a real issue or fear. Listening first usually turns the loudest critic into a champion.
